Suspected cause
I was under the impression that if the flaps are perished, outside air will mix with the warm / cold air from the AC and heater, and the bigger issue is the car not blowing hot air.

There are some vide on TY that show how to replace the foam sheets, but it looks so complicated.

Coverage and how to read this overview
Counts describe captured discussions, not unique people or a diagnosis. Author identities are not reliably stored. Exact duplicate evidence is counted once across matching discussions; one discussion counts at most once per action/state. Multiple repairs reported together remain a combination. Suggestions and failed attempts do not establish a fix. Matches cover whole discussions and can include related faults, model variants and incomplete threads.

Hi All,
I had my a/c re-gassed a few weeks and it lasted for the total of 1 day and was then blowing warm again. What I noticed was that there was a load of fine black foam blowing from the air-vents. I looked into this in more detail and apparently there is a flap that switches between the warm/cold flows and that flap is covered in a black foam sheet cover and over the years it perishes and blows out the vents. Once it's gone the holes in the flap are no longer covered and neither cold or warm air is given priority. If I out my heat up to max it's no different from low. There are some vide on TY that show how to replace the foam sheets, but it looks so complicated. Has anyone had this issue and fixed it?
I purchased a pack of 3D printed bungs to glue into the holes in the flaps and removed as much failed black foam as possible (FYI its like Saharan dust - you'll continue seeing if for years!) - I did it via the strip out the centre of the dash and cut/reseal a large temporary access hole through the main vent ducting above the HVAC unit - a method that you've probably seen in some guides/videos - not a fun job, but not wildly difficult or complicated. Good enough outcome. Taking the entire unit out and reconditioning the flaps back to OEM condition did not appear worth the additional effort...
These were all in my youtube history from 2023(!)

FIX THE BLACK HEATER FOAM PROBLEM in your Porsche the EASY way - without cutting your vents!
AFAIK even if all the foam is missing, the car will still blow cold, just not from all the vents. There are 2 flaps and another guide where someone installed the 3D-printed bungs through the heater core opening in front of the windshield. I was under the impression that if the flaps are perished, outside air will mix with the warm / cold air from the AC and heater, and the bigger issue is the car not blowing hot air. I could be wrong though.
Hang on - you have 2 separate problems here. 1 is the foam degrading, the other is your aircon isn't getting cold. When your car is running with the aircon engaged, feel the pipe under the driverside sill and make sure it's going ice cold. If it's not, your aircon is duff.
1 flap controls heat/cold by bypassing or directing air through the heater element, the other flap is what directs the air to floor, centre or windscreen.
